How to start a foundry business

A foundry business starts with sales, not with equipment: if you have no clear picture of who will buy your castings and in what volume, the launch carries a high risk.

After that come the product range, the cost calculation - no more than one dollar per kilogram - the choice of casting process and depth of processing, the site, the equipment package, the people and the ramp-up to rated output.

Below are ten steps with real figures: how local casting beats imports, what margin the typical products carry, what it costs to enter production and where the money is usually lost.

Ten steps to launching a foundry

The steps are in the order you should take them: each one builds on the decisions of the previous. The figures come from our projects in Kazakhstan, Azerbaijan, Russia and Turkey and are indicative - check them against your own market.

  1. Find your market first

    Casting is a promising business that opens the door to a wide product range, but the launch does not start with buying machines. Before production begins you must identify who buys your output: without a clear understanding of sales, the launch carries a high risk. Study what traders offer, talk to potential buyers and check the online prices of bearing housings, fittings and other parts. Our figures are indicative - we recommend verifying them yourself against your own market.

  2. Choose the product range

    It is easier to start with parts your country already imports by the tonne: Kazakhstan imports 95% of its castings, mostly from China, while supplies from Russia are unstable and more expensive. The largest openings are bearing housings, sewer system fittings, excavator teeth and adapters, valves and fittings, pulleys, formwork locks, and agricultural and artistic castings. Several categories can be taken on in stages or in parallel, which keeps the order book full.

  3. Calculate cost and margin

    Because scrap metal is cheap and the process is inexpensive to run, the cost of casting is no more than one dollar per kilogram. Per tonne it breaks down like this: scrap metal $200, refractory coating, EPS beads and consumables $200, electricity $100, wages $300, and other work, taxes and gate cutting $200. Market prices for different parts differ several times over, which is why the profit runs from $1 to $6 per kilogram of finished product. Compare your calculated cost with import prices before you order any equipment.

  4. Check how you beat imports

    A local producer beats Chinese suppliers on cheaper raw material and on logistics. Scrap metal costs $150⁠-⁠200 a tonne in Kazakhstan against $450⁠-⁠500 in China, a $300 saving per tonne, and shipping from China adds another $200⁠-⁠250. In total, local production saves at least $1,000 on every tonne of shaped castings. Add public procurement: at tenders local producers' prices are considered first and in a number of cases are accepted without any significant discount.

  5. Choose the casting process

    For small and medium runs and parts with complex geometry, lost foam casting (LFC) is the usual answer: the polystyrene pattern needs no cores, and on valve bodies that visibly lowers the cost of the part. Where accurate geometry, a clean surface and large castings are needed, the V-process - vacuum-film molding - is used instead. Both processes handle iron, steel and non-ferrous metals, so the choice is driven not by the metal but by the product range and the run sizes.

  6. Decide what exactly you sell

    The strongest position is a foundry with a machining shop: it lets you ship a fully finished product that needs no further work at another plant. The full cycle covers casting, machining (milling, grinding, thread cutting), painting and anti-corrosion treatment, final assembly and quality control. A part can be sold in three forms: as a raw casting, machined and ready to fit, or assembled - a bearing housing complete with its bearing, for instance. At the start individual stages can be outsourced: machining and painting shops already exist on the market, and using them lowers your initial investment.

  7. Pick the site and handle the paperwork

    Mini-plant equipment is compact and mobile: the base configurations fit into 200⁠-⁠300 m2 and need no capital construction, which materially cuts the cost of rent, building work and relocation. On site, check the available electrical capacity, ventilation, water supply and the access roads for raw material and shipping. Company registration, industrial permits and environmental approvals must be checked against the law of your own country - the requirements for a foundry differ between Kazakhstan, Russia, Azerbaijan and Turkey. Run the paperwork in parallel with equipment manufacturing so it does not delay the launch.

  8. Match the equipment package to the tonnage

    The package follows the volume you can actually sell: a lost foam mini-plant for 10 tonnes a month costs $130,000, for 20 tonnes $260,000 and for 30 tonnes $390,000. A production complex rated at 50 tonnes a month requires an investment of around $600,000, a complete set for excavator teeth at 30 tonnes a month starts at $400,000 including heat treatment, and a plant for sewer fittings runs $400,000⁠-⁠450,000, of which the foundry area alone is about $350,000. The equipment is designed to scale: from the base package the output can be doubled or more without serious additional investment.

  9. Close the process risks and build the team

    Casting is technologically demanding and resists full automation: companies that invested millions spent years without reaching profitability because of porosity, cavities and parts that failed the standard. Material control is critical: silica sand must be of a defined grain size and moisture, lost foam takes only water-based refractory coating, EPS must be of the right density and grade, and a viscometer costing $3⁠-⁠10 decides 50% of the outcome because it sets the viscosity of the coating. Mistakes in drying the foam patterns, in die design and in the gating system produce scrap and direct losses. Stable production needs melters, pattern makers and metallurgists, but carrying a full payroll from day one is uneconomic - the best answer is outsourced process support: we assist your production manager, train the staff and see you through the first stages.

  10. Start up and reach rated output

    A foundry mini-plant of the new generation can be launched from $98,500 with payback in 8 to 12 months: scrap metal is turned into finished products at a profit of $1 to $6 per kilogram. The delivery includes supervised installation, training from scratch, ramp-up to the rated output, a 12-month equipment warranty and continuous technical support. Two to three months pass between delivery of the equipment and production. After that the range builds itself: once one category of parts is mastered, the next is added without changing the technology.

What is worth producing first

Bearing housings. A bearing housing is a cast body that holds a bearing and lets it rotate about its axis; they are used across industry, automotive manufacturing and other sectors. They can be sold as raw castings, machined and ready to fit, or assembled with the bearing as a complete unit. The bearings themselves are sourced from China, India and elsewhere, with full certification of the finished product. A plant known for bearing housings with a quality guarantee has its sales secured: the Kazakh market and neighboring markets are ready to compete with China in this segment.

Sewer system parts. Adapters, couplings, plugs and tees are in steady demand and consumption keeps growing. The line here consists of two areas: a foundry with molding units and machines, and a machining area for thread rolling and finishing. Iron couplings DN-50, straight tees and half-bends can be added to the same project. Parts are made both in gray iron and in ductile iron with spheroidal graphite, which raises their value and profitability - we teach how to make those alloys and help introduce the technology in your plant.

Excavator teeth and adapters. Teeth, side cutters and adapters fit Caterpillar, Hyundai, Doosan and other machines and are always in demand because they are a consumable. They are cast in manganese steel (Hadfield steel) with manganese content up to 13%, and the scrap for it costs $400⁠-⁠500 a tonne against $150⁠-⁠200 for ordinary scrap. Heat treatment guarantees strength and wear resistance, and the minimal finishing - only cutting off the gates - keeps costs down. The markets are Kazakhstan, Azerbaijan, Turkey, the other CIS countries and the Gulf states; scrap prices in Turkey are almost twice as high, so exporting brings steady profit.

Flanges. Steel and iron flanges are another volume line. Chinese equivalents attract with a low price but weld badly because of impurities in the alloy, while Russian flanges are made to GOST and cost twice as much. The opening is quality product at a competitive price in the niche between the two - and casting flanges is more economical than cutting them out of plate on a laser machine.

The first three are closed by training and written process instructions, the fourth by outsourcing process support at the start.
